Branding is a project business, not a retainer business. Some agencies add ongoing brand stewardship retainers after launch, and naming is often priced as its own module because trademark conflicts can force multiple rounds. Strategy before pixels. Strong agencies spend the first weeks on research, positioning, and messaging, and can articulate why the eventual design decisions follow from them. If concepts appear in week one, strategy was skipped.
Research with real customers, not just stakeholders. Good firms interview customers, prospects, and front line staff, not only executives. A brand built solely from an internal workshop reflects the meeting room, not the market.
Guidelines people actually use. The deliverable that matters is a system: logic for color, type, voice, and layout, with templates and examples. Ask to see guidelines from past projects and whether those brands still look coherent two years later.
A defensible naming and trademark process. For naming work, quality shops run legal screening and domain and social checks before presenting options, so you never fall in love with a name you cannot own.
Comparable scale in the portfolio. Rebranding a global company and branding a 40 person firm are different disciplines. Look for work at your size and budget, and ask what those clients did with the brand after handoff.

Red flags

Logo first proposals. A logo without positioning is decoration. Agencies leading with logo concepts, mood boards, and package tiers are selling artwork, and you will be back for a real brand in three years.
Unlimited revisions as a selling point. It sounds generous, but it signals a firm with no point of view that will iterate until you design it yourself. Strong agencies present few options, argued well, with a defined refinement round.
No rollout plan. A brand delivered as a zip file dies at handoff. If the proposal ends at final files, with no launch sequencing, template work, or team training, budget separately for the part that makes the work real.
Strategy that is really a mood board. Adjectives on a slide, modern, trusted, innovative, are not strategy. Real positioning names your audience, your competitive alternative, and the reason to choose you, in language specific enough to disagree with.

How the category is changing

AI tools have collapsed the price floor for brand execution. Logo generation, palette exploration, and template production that once justified junior studio hours are now nearly free, which is squeezing agencies that sold production and strengthening those that sell judgment: positioning, naming, and the strategic choices no tool makes for you. The visible market response is polarization, cheap fast identity packages at one end and premium strategy led engagements at the other, with the undifferentiated middle shrinking.

What brands need has also changed shape. Identity systems must now perform in motion, in vertical video, and at avatar scale before they ever touch a business card, so agencies are building motion and social first thinking into core scope. Naming keeps getting harder as trademark registers and domains crowd, making legal screening a bigger share of naming budgets. And rebrand cycles are shortening, because companies reposition more often than their brands were designed to allow.
